The most common worry we hear from brands sourcing custom packaging from overseas isn’t price — it’s control. Once a production run starts on the other side of the world, how do you actually know the boxes will match the sample, the color will be correct, and the batch won’t show up with crushed corners or mismatched print? Quality control (QC) is the answer, and understanding how it works lets you ask the right questions before you place an order, not after a container arrives. This guide explains how packaging QC actually works, from pre-production samples through pre-shipment inspection.
The Three Stages of Packaging Quality Control
Reputable packaging manufacturers build QC into three checkpoints rather than a single inspection at the end. Skipping any one of these is where most quality problems slip through.
- Pre-production sample approval — a physical sample (often called a “white sample” or pre-production sample) is produced using the actual materials, print files and finishes specified for the order, and sent for the buyer’s sign-off before mass production starts.
- In-process inspection (DPI) — for larger orders, an inspector checks a portion of the run partway through production, catching print drift, color shift, or die-cutting issues early enough to correct them before the full batch is finished.
- Pre-shipment inspection (PSI) — a final inspection of finished, packed goods before they leave the factory, typically using statistical sampling rather than checking every unit.
What a Packaging Inspection Actually Checks
A competent inspection goes well beyond “does it look okay.” Standard checkpoints for custom packaging include:
- Dimensional accuracy — box dimensions checked against the approved die-line and specification sheet, with tolerance typically within 1–2mm.

- Print registration and sharpness — checking that multi-color prints are aligned and text/fine details are crisp, not blurred or doubled.
- Structural integrity — box strength, whether magnets or ribbon closures function correctly, whether lids fit snugly, and whether the box survives basic handling and drop tests.
- Finish quality — foil stamping adhesion, spot UV registration, embossing depth, and lamination for bubbling or peeling.
- Packing and labeling — carton count, inner packing method, and whether shipping labels/barcodes match the purchase order.
Understanding AQL Sampling
Most pre-shipment inspections use Acceptable Quality Limit (AQL) sampling rather than a 100% unit-by-unit check, which would be impractical for orders in the thousands. AQL defines how many units are sampled from a batch and how many defects in that sample are allowed before the batch is rejected, with defects classified as critical, major or minor. A common standard for packaging is AQL 2.5 for major defects and AQL 4.0 for minor defects, though this should be agreed with your supplier in writing before production, not assumed. Ask your supplier which AQL level they inspect against and request the inspection report as a condition of shipment.
In-House QC vs Third-Party Inspection
Manufacturers with dedicated QC teams typically run in-process and pre-shipment checks internally and share photo or video reports with the buyer. For higher-value or first-time orders, many brands also book an independent third-party inspection (through firms such as SGS, Bureau Veritas, Intertek or QIMA) to get an unbiased report before authorizing final payment and shipment. Third-party inspection adds cost but is worth considering for your first one or two orders with a new supplier, or for any order where a packaging failure would be expensive to replace on short notice.
What Happens If an Inspection Fails
If a batch fails inspection, the standard resolution paths are rework (sorting and correcting defective units), a partial or full reprint of the affected run, or a negotiated discount if the defect rate is low enough that the goods are still usable. This is why payment terms matter: holding a final payment tranche (commonly 20–30%) until after pre-shipment inspection gives you real leverage to require rework rather than accepting a batch as-is. Build this into your purchase agreement before production starts, not after a problem appears.
A Practical QC Checklist for Buyers
- Confirm you will receive and physically approve a pre-production sample before mass production begins.

- Decide whether to use in-house QC only or add third-party inspection, especially for a new supplier relationship.
