One of the first decisions a brand makes when sourcing custom packaging from China is whether to go through a sourcing agent or work directly with a manufacturer. Both paths can work, and the right answer depends less on which is universally “better” and more on how much packaging experience you already have and how much hands-on management you want to do yourself.
What a Sourcing Agent Actually Does
A sourcing agent sits between you and one or more factories: finding suppliers, negotiating price, managing communication, and often handling quality inspection and shipping logistics on your behalf. This can be genuinely useful if you’re sourcing multiple unrelated product categories at once, don’t have the bandwidth to manage factory relationships directly, or are early enough in your sourcing experience that you don’t yet know the right questions to ask a manufacturer.
The tradeoffs are real, too: agents typically add a commission on top of the factory price, communication runs through an extra layer that can slow down decisions, and you have less direct visibility into the actual production process and factory conditions.
What Working Directly With a Manufacturer Looks Like
Going direct means communicating with the factory’s own sales and engineering team, which tends to be faster for technical back-and-forth on structure, materials, and print details, since there’s no intermediary relaying (and sometimes simplifying) your requirements. Pricing is also typically more transparent, since you’re seeing the manufacturer’s actual quote rather than a quote with an agent’s margin already built in.
The tradeoff is that you take on more of the coordination work yourself – managing the relationship, catching potential issues early, and being the one who has to ask the right questions during sampling and quality inspection, since there’s no agent doing that filtering for you.
When an Agent Makes Sense
- You’re sourcing packaging alongside several other unrelated product categories and don’t want to manage multiple factory relationships directly.
- This is your first time sourcing custom packaging and you don’t yet know what to check for during sampling and inspection.
- You need boots-on-the-ground factory visits or inspections and don’t have the ability to arrange that yourself.
When Going Direct Makes Sense
- Packaging is a core, recurring part of your business rather than a one-off purchase, and the relationship is worth investing in directly.
- You want the most transparent pricing and the fastest technical communication on structure and print details.
- You already have some sourcing experience and know what to ask for during sampling and QC.
